Estimation Without Lies: A Senior Engineer’s Framework

There’s an unwritten rule among senior engineers: never trust the first estimate, especially your own. We’ve all been there: cornered in a planning meeting, asked for a number on the spot. You know the stakes. Too big, and you’ll get pushback. Too small, and you’re now on the hook for a crunch. The trap isn’t estimation itself; it’s pretending certainty where there is none.

Over the years, I’ve developed a framework that keeps my estimates honest, defendable, and, crucially, flexible. This post breaks it down. It’s not about Fibonacci sequences or t-shirt sizing. This is the pragmatic toolkit I use to give stakeholders what they need without giving them a lie.

1. Stop Estimating “Tasks”, Start Estimating Unknowns

If you’re estimating based on the number of functions to write or endpoints to expose, you’re already off track. The complexity isn’t in typing, it’s in navigating uncertainty.

A small UI change might take a day, or it might involve unraveling a tangled legacy dependency, rebuilding a test suite, and opening a security review loop. That “quick” task just became a yak farm.

So estimate unknowns, not work. Here’s my personal breakdown model:

  • Known-knowns: Boilerplate, scaffolding, config. Easy to plan. Low-risk.
  • Known-unknowns: Things you know you need to figure out. New API contracts, third-party integration, architecture changes.
  • Unknown-unknowns: Legacy surprises, flaky tests, unowned systems, vague product requirements. Always there.

Good estimation starts with explicitly identifying these categories.

2. Use the Range, Not the Point

I never give a single number anymore. I give a range with three values:

Optimistic: 2 days
Realistic: 4 days
Pessimistic: 7+ days

Why? Because estimation is probabilistic, not deterministic. Stakeholders are adults, they can handle uncertainty if it’s framed well.

The key is to map the range to confidence levels:

  • Optimistic = 10% chance
  • Realistic = 50–60% chance
  • Pessimistic = 90%+ chance

This gives people a way to reason about tradeoffs. They can ask: “Is it worth risking schedule slip to start integration earlier?” And that’s a productive conversation, not a political one.

3. Spike Early, Spike Often

The best time to be wrong is early. When I see significant unknowns in a project, I block time explicitly for spike tasks: time-boxed, focused efforts to learn just enough.

Example: say we’re planning to integrate with a partner’s OAuth2 provider that we’ve never touched before. Instead of pretending it’s “just another login screen,” I’ll schedule a 1-day spike to:

  • Set up an app on their dashboard
  • Get a token flow working in Postman
  • Note any strange behavior or unclear documentation

Often this small effort shaves days off the real implementation time, or saves us from choosing the wrong technical direction entirely.

4. Bake in Slack Transparently

Here’s the part people don’t want to say out loud: you need to add padding.

But instead of hiding it inside inflated numbers, I do it transparently. I’ll say:

“We think the actual work will take 8–10 days. We’re adding 2 days for buffer because this system has shown flakiness before, and we might get blocked by another team’s review cycle.”

This is where engineering maturity shows. You’re not covering your ass, you’re modeling risk and surfacing it early. That kind of clarity builds trust over time.

5. Track Estimates vs. Reality, But Don’t Weaponize It

One of the more controversial practices I keep is maintaining a personal log of estimated vs. actual effort. I don’t share it with management; it’s for me. It helps me get better over time.

I’ve learned, for example, that I always underestimate glue code between services, and I usually overestimate front-end work unless there’s animation involved. That’s personal calibration. Without data, you’re flying by feel, and feel alone is not enough.

But caution: the moment you turn this into a team-wide spreadsheet to “increase accountability,” the honesty dries up. Keep it private, or use it strictly for retros.

6. Guard the Calendar Ruthlessly

Finally: all your perfect estimation work is worthless if you’re estimating for 40 hours of development time that doesn’t exist. Meetings, Slack pings, code reviews, incident triage… they all cut into the real hours.

When I estimate “4 days” for something, I mean developer time, not calendar days. I clarify that upfront:

“This assumes 6 productive hours per day. At our current meeting load, this is closer to 5 calendar days.”

Yes, it feels pedantic. No, I don’t care. Reality is pedantic.

Estimation will never be precise. And that’s fine, it doesn’t need to be. What it should be is honest, thoughtful, and rooted in experience. That’s what distinguishes senior engineers from juniors pretending they know how long something will take.

Don’t estimate to hit a number. Estimate to expose risk, build trust, and guide decisions.

If you do that, even your wrong estimates will serve the project.
