Not just logistically, but culturally, technically, and even emotionally.

I’ve been through this transition more than once. What follows isn’t a blueprint, but a reflection of what’s worked, what hasn’t, and what to watch out for when your code review process starts to buckle under scale.

1. The First Bottleneck: Reviewer Availability

When your reviewers are offline for half your workday, PRs start piling up. That creates pressure to either self-merge, ping indiscriminately, or delay shipping entirely.

What Helps

  • Time zone-aware ownership: Instead of assigning reviewers randomly or based on file history, build lightweight tooling that routes review requests to available engineers during your working hours.

  • Asynchronous reviews with a clear SLA: Teams I’ve worked with have adopted a 24h SLA for reviews. It’s not perfect, but it’s something. For critical paths, it’s paired with a “review buddy” rotation that guarantees someone is watching PRs during your local hours.

5. Tooling Grows Up With the Team

GitHub, GitLab, or Bitbucket all scale to a point, but you’ll hit walls. Native review tools weren’t designed for 100s of engineers working on interdependent services.
